We sold out the entire season’s stock
Mountain and outdoor sports retail.
All Radical sold ski and snowboard gear with a classic problem in seasonal retail: only a few weeks to bring in a whole year’s revenue and an inventory that had to move before the season was over. We restructured their Paid Media and conversion funnel to make the most of every single day of the season. The result: a sold-out inventory and a first year with a +22% jump in revenue.
The starting point
A short season and an inventory that couldn’t be left over
In mountain retail the selling window is brutally seasonal: a handful of weeks account for almost the entire year’s revenue. All Radical came into each season leaning on word of mouth and unpredictable traffic spikes, with no real control over the outcome.
They were investing in advertising, but flying blind: tracking was broken, so they had no idea which campaigns actually sold and which were just burning budget. And when traffic did arrive, the site lost sales at the final step: thin product pages and a checkout with too much friction.
The risk cut both ways: run out of margin burning Ads or, worse, end the season with unsold inventory. They needed to squeeze every day of the season and clear the stock at a healthy margin.
What we did
Measure first, then accelerate
We didn’t touch a single campaign until we had reliable data. From there, every euro went where it truly sold.
- 01
Clean tracking before anything else
We implemented Meta’s Conversions API and server-side tracking to recover the sales the browser was hiding. For the first time, they knew for certain which campaign generated every euro of revenue.
- 02
Paid restructured by intent and product
We rebuilt the Google (Search and Shopping) and Meta campaigns around buying intent and the real catalog. Fewer keywords that didn’t convert, more budget on the products and audiences that actually drove sales, with native creatives that stopped the scroll.
- 03
CRO across the full funnel
We audited the path to purchase and stripped out friction where sales leaked most: clearer product pages, social proof, and a shorter checkout with no surprises. Every change validated with data, not opinions.
- 04
Squeeze the season for all it’s worth
With a solid foundation in place, we set up seasonal retargeting and cart recovery so no one who had shown interest slipped away. We concentrated the spend on the key weeks to clear the inventory before the season ended.
Results
The numbers of a season that clicked
With clean data, sharp campaigns and a site that converts, the season stopped depending on luck.
Services applied in this project
We finally understood what worked and what didn’t. We stopped spending blind and sold out the season’s stock like never before. The difference is that they talk about sales, not pretty metrics.
